Working with Apero

What does Apero Advisors do?

Apero Advisors is a GTM engineering firm. We build the data, systems, workflows, and operating motions that make growth repeatable for B2B teams in complex markets.

What is GTM engineering?

GTM engineering is the practical work of connecting account intelligence, channels, messaging, CRM systems, and automation into one commercial operating layer.

Who does Apero Advisors work with?

Apero Advisors works with vertical vendors in complex markets, PE- and VC-backed operators, and early commercial teams that need a repeatable system beyond founder-led sales.

What does Apero build?

Apero builds account and contact universes, signal systems, CRM and revenue workflows, outbound infrastructure, lifecycle programs, and embedded GTM engineering capacity.

How does Apero help PE- and VC-backed operating teams?

Apero helps PE- and VC-backed operating teams rebuild or standardize the CRM, data, sales process, hiring, and channels needed to support growth after acquisition.

How does an Apero engagement start?

An Apero engagement starts by understanding the company's economics, sales cycle, team structure, data quality, and market dynamics before choosing the sequence of GTM bets.

How does an Apero Advisors engagement work?

Apero Advisors works embedded or semi-embedded, with dedicated operators, recurring workstreams, and a 24-hour response SLA. Engagements are month to month. The model is build, operate, transfer: Apero builds the foundation, runs it week to week, and any piece can be brought in house. Apero keeps its client roster small. If a customer wants help with setup, Apero can deploy Grok Bot, Duet, Dots, or Muse inside the customer's environment.

Is Apero a lead-gen or appointment-setting agency?

No. Apero builds and hands off the commercial system: account data, CRM, sending infrastructure, routing, and reporting. Apero runs cold email for select clients and can add dedicated SDR or calling capacity as a separate line item, and the client chooses whether the system is built in its own accounts or in Apero's, with any piece transferable in house.

Is Apero a Clay agency?

No, though Clay is Apero's default tool for TAM construction, enrichment, and list operations. Apero also builds CRM systems, sending infrastructure, reply handling, and the software in Cursor and Claude Code that connects Clay to the CRM and senders.

Should I hire a GTM engineer or work with Apero?

Hire if you have a revenue leader who can manage the role, the work is permanent, and you know what good looks like. Work with Apero if you need the first systems built before you can scope the hire, or if nobody internal can vet candidates yet. Many teams do both: Apero builds the systems, helps interview, and hands off to the hire.

Does Apero replace an internal GTM engineer?

No. The end state Apero designs for is an internal owner who runs these systems with more business context than an outside firm can have. Apero can build first, hand off, and stay on retainer for capacity.

What results has Apero Advisors published?

Apero Advisors has published three client results. Trackstar, a funded Y Combinator SaaS company: Apero scored Trackstar's TAM against dozens of use cases and ran outbound and conference outreach. Trackstar's CEO credits the work with roughly seven figures in pipeline, says his conference meeting schedules are fully booked, rated the engagement 10 out of 10, and has referred more than 15 companies to Apero. A private credit fund: the origination lead ran research-backed outreach herself at about a 35% reply rate, built about 150 new industry relationships, and attributed more than $300M in deal volume that year to the motion. An environmental services company (name withheld): Apero wired calling into HubSpot and the company's legacy platform, supporting 7,500+ calls per week at a 7.5%+ connect rate.

Pricing and engagement

Are the published pricing ranges list prices?

No. These are directional ranges, not list prices. Scope depends on your market, data, systems, and how many motions you need running at once. Final pricing follows a working session. Implementation covers discovery, build, and handoff. Retainers cover ongoing GTM engineering, iteration, and operational support.

What does Single-Channel Build typically cost?

Single-Channel Build has setup from $15k and ongoing from $7,500/month. It is best when one part of your GTM is the bottleneck. You pick one channel (phones, cold email, CRM, data and TAM, LinkedIn, or ads). Every channel comes with strategic consulting.

What does Embedded GTM Engineering typically cost?

Embedded GTM Engineering starts at a $50k+ implementation and a $20k+/month retainer. It is best when GTM is infrastructure: a full commercial layer across multiple channels, legacy systems, portcos, or departments that need ongoing engineering capacity.

What is usually priced separately from Apero's tiers?

Dedicated SDR or calling capacity operated as a separate line item; data vendor licenses, enrichment credits, and software subscriptions; dialer seat fees and other third-party tool costs passed through at cost; and ad spend and paid media management.

How much does Apero cost compared to a Clay agency?

Apero Advisors' pricing floor is $7,500/month. Single-Channel Build has setup from $15k and ongoing from $7,500/month, and covers one channel of the client's choice (phones, cold email, CRM, data and TAM, LinkedIn, or ads) plus strategic consulting. Embedded GTM Engineering starts at a $50k+ implementation and a $20k+/month retainer. Dedicated SDR or calling capacity, data and software licenses (including Clay credits), dialer seats, and ad spend are priced separately. Engagements are month to month. Clay agency pricing varies by firm, so ask whether Clay credits and data are included or billed on top.

How much does an in-house GTM engineer cost compared to Apero?

Benyamin (Ben) Holley, Apero's Head of GTM, treats GTM engineering as a senior individual contributor role and has written that $180k to $300k a year is too much to pay someone who only sends email. Apero Advisors' pricing floor is $7,500/month. Single-Channel Build has setup from $15k and ongoing from $7,500/month. Embedded GTM Engineering starts at a $50k+ implementation and a $20k+/month retainer. Dedicated SDR or calling capacity, data and software licenses, dialer seats, and ad spend are priced separately. Engagements are month to month.

When is a Clay agency a better choice than Apero?

When the ICP is clear, the offer already converts, and you mainly need better lists, and you already have a CRM owner, sending infrastructure, and a team to work the leads. Also when your budget is below Apero's $7,500/month floor.

When is an appointment-setting agency better than Apero?

When the offer already converts, the ICP is known, and you want meetings without owning domains, a CRM, or a sending stack. Also when you want to test a new market before investing in systems, or prefer to pay per meeting.

Cold email and deliverability

Does Apero send cold email from the client's main domain?

No. Apero Advisors never sends cold email from the client's main domain. Cold email runs on multiple domains with rotating, warmed inboxes on a private, gated sequencer (EmailBison), which protects both deliverability and the main domain. EmailGuard handles authentication, blacklist checks, and inbox placement tests.

Why does Apero use EmailBison?

EmailBison requires an interview or application before you can get in. Because they vet who joins, their shared warmup pool is made of legitimate senders instead of spammers, so warmup engagement comes from clean, reputable inboxes and does not drag down sender reputation. That is why Apero uses them.

What does EmailGuard do?

EmailGuard checks SPF, DKIM, and DMARC on sending domains, runs blacklist checks, runs inbox placement tests against seed inboxes, and scores spam filter risk before a sequence goes live.

How does Apero handle Proofpoint and Mimecast?

Campaigns are segmented by whether they hit Proofpoint or Mimecast so deliverability can be monitored per campaign and per client. Depending on the campaign, some security gateways are filtered out entirely.

Does Apero run cold email for every client?

No. It is offered to select clients who already have a high-converting offer and a known ICP and just lack the infrastructure to scale it.

How does Apero measure outbound?

In the CRM: who was contacted, who replied, what became a meeting, and what moved in pipeline, reported by account and tier. Replies are a signal. Qualified opportunities and business are the outcome.

Is cold email right for every company?

No. Apero's view is that cold email works for companies with a high-converting offer and a known ICP that lack the infrastructure to scale it. If the offer is unproven, write about 50 emails by hand first and read the replies.

Does the reply agent send on its own?

No. It drafts from the campaign playbook and stops in Slack until a human sends. It does not invent links or auto-send.

What does Apero use Lemlist for?

Enrolling warm LinkedIn connections from Network Miner, routing inbound into the right campaign, running single-threaded LinkedIn DMs in ABM motions, and drafting replies from campaign playbooks.

When does Apero use EmailBison instead of Lemlist?

For cold email at scale, where gated sending, gateway segmentation, and placement testing matter. Lemlist handles LinkedIn, warm, and inbound work.

Does Apero run its newsletter through Lemlist?

No. Apero sends its newsletter through Resend, not Lemlist.

How does the cold email calculator work?

The cold email calculator multiplies daily send volume by 260 sending days, then applies your reply rate, reply-to-meeting rate, meeting-to-opportunity rate, and opportunity size to estimate annual pipeline. Close rate turns that pipeline into expected closed revenue.

Why does reply rate start at 1%?

The cold email calculator starts reply rate at 1% so the first number is conservative. You can take it down to 0% or up to 30%. Tight, well-chosen lists can beat 1%. Bought lists often do not.

CRM and Salesforce

Will we need to switch CRMs to work with Apero?

No. Apero works in HubSpot, Salesforce, and Attio. The first job is making the CRM you have mirror how the team actually sells.

Does Apero prefer Salesforce or HubSpot?

Apero works in both. Benyamin (Ben) Holley, Apero's Head of GTM, prefers Salesforce when Claude Code is in the loop because its CLI reaches almost the whole platform. When a company already runs HubSpot, Apero builds on HubSpot.

Why does Apero like Salesforce with Claude Code?

The Salesforce CLI lets an agent reach almost the whole platform with the permissions of the user running it. Benyamin (Ben) Holley, Apero's Head of GTM, has used it for things as small as resetting a password and changing a security profile. HubSpot still makes you click for some of those.

Do we need Apex or SOQL skills to work this way?

No. You need to know what should happen in the sales process and which data matters. An agent can handle the syntax, and it will tell you when it cannot do something.

How should AI tools be permissioned against Salesforce?

Mirror the human's own access. Give each person their own API key or MCP connection so the assistant cannot touch anything that person could not touch themselves.

Has Apero's team run a Salesforce implementation before?

Yes. Before Apero, a member of Apero's team ran a Salesforce implementation that cost $350k, used two implementation agencies, and took a year and a half. Apero now builds CRMs with CLIs and agents instead of clicking.

Can Apero score the accounts already in our Salesforce org?

Yes. The org is pulled into a Clay table, an agent reads each account's website, and accounts are scored 1 to 4 with a short note an AE would read.

How does Apero hand off a Salesforce build?

Apero Advisors works in a Salesforce sandbox or in production, per the client's preference. At handoff, a coding agent goes through every Apex class, flow, and other CRM data and configuration and produces agent handoff instructions, so the client's team or the client's own agents can maintain the org.

Is it safe to let Claude Code write to a CRM?

Only with guardrails. Apero's practice is to mirror the user's own permissions, snapshot records before enrichment so changes can be rolled back, keep the write key in a separate env file, and require confirmation before writes.

How does Apero stop AI from corrupting HubSpot data?

Agents review each record before it loads, a human approves a preview for every batch, and write access waits until there is a rollback path.

Can Apero integrate HubSpot with a legacy system we host ourselves?

Yes. The published environmental services study (client name withheld) is HubSpot stood up from scratch and wired into a long-running custom platform, with calling and email on top and board reporting from the same records.

AI agents and tooling

What does Apero build with Cursor?

Named GTM apps with reviewable code: Network Miner, an outreach reply agent, inbound RevOps routing, MUTHUR (Slack as the CRM interface), CRM Health, a Pre-CRM TAM store, and EmailBison operations. These systems run inside Apero Advisors today, and client engagements reuse the same patterns on the client's CRM and senders.

Does our team need to code to run the GTM software Apero builds?

Apero writes and maintains the GTM code. Your team does not need to code to run it. The hard part is knowing what should happen in the sales process, which is why the work starts with context, not syntax.

Is Cursor or Claude Code better for GTM engineering?

Apero uses both. Cursor is the default for shipping named apps with reviewable code. Claude Code is used for messy cross-system work like bulk CRM changes and enrichment runs. Many engagements use Clay for data and Cursor for everything that connects Clay to CRM and senders.

Why build GTM systems in code instead of a workflow builder?

Benyamin (Ben) Holley, Apero's Head of GTM, argues that if you are already generating the JSON for a workflow tool, you are already writing code, so push code. A GitHub repo also keeps the work when the person who built it leaves.

What does Apero use Claude Code for?

Cross-system RevOps work: company enrichment, EmailBison operations, post-call notes into CRM, prospecting from a report, follow-up drafts after demos, and bulk CRM changes like owner assignment, stage hygiene, and dedupe.

Do salespeople need to learn Claude Code?

No. Apero recommends scoping a GTM engineering function for this work rather than turning account executives into engineers.

What does Apero use Clay for?

Clay is used for deduplicated TAMs, account scoring, conference list enrichment, enrichment waterfalls, and pushing segments into EmailBison, Lemlist, or HeyReach. Shared work like a TAM refresh stays in Clay so the team can see and audit it.

Why not do everything in Clay?

Clay is deterministic and easy to audit, which is why shared list work stays there. It does not hold persistent business context between steps, and durable systems like reply agents, CRM health checks, and integrations are better as software in a repo.

When does Apero build in code instead of Clay?

When the work needs persistent context, connects several systems, or has to run reliably every day. Network Miner, the reply agent, and CRM Health are built in Cursor. Shared list work that the team needs to audit stays in Clay.

How often should a Clay TAM be refreshed?

Data degrades fast. Apero's practice is to refresh contact data ideally every quarter, and to refresh dial and email lists as titles change.

What does Grok Bot automate in GTM engineering?

At Apero, Grok Bot runs scheduled jobs: a morning follow-up brief on inbound and open deals, Fireflies calls matched to deals with draft follow-ups, Slack commitment checks, referral mining on customer networks, and QA on Clay, EmailBison, and CRM Health.

Does Grok Bot replace Clay or a sequencer?

No. Grok Bot is the scheduled operator across those systems. It does not replace Clay tables or EmailBison. It runs jobs when APIs, CRM fields, and SOPs already exist.

Does Grok Bot send emails on its own?

Follow-ups are drafted for a human to send. The pattern across Apero's systems is drafts plus approval, not auto-send.

Which tools is Grok Bot connected to at Apero?

Connected tools in the live Apero environment include Gmail, Slack, Google Calendar, Fireflies, Salesforce, Clay, Lemlist, EmailBison, LeadMagic, Network Miner, GitHub, Vercel, Supabase, Cloudflare, Trigger.dev, Exa, Firecrawl, OpenRouter, ScaledMail, Reoon, Dynadot, and Deepline.

When should a team use Grok Bot instead of Clay or Cursor?

Clay is for research, scoring, and enrichment at list scale. Cursor or Claude Code is for durable software. Grok Bot is for when an operator needs a daily copilot across email, CRM, Slack, and calls, and the playbooks already exist.

Can Apero deploy Grok Bot in our environment?

Yes. If a customer wants help with setup, Apero Advisors can deploy Grok Bot, Duet, Dots, or Muse inside the customer's environment, connected to the systems the scheduled jobs need.

Data and ownership

Do clients keep the code Apero writes?

Yes. The client chooses whether Apero Advisors builds in the client's repos and accounts or in Apero's. Either way the engagement is built for transfer: documentation and operator training belong to the client, and under the build, operate, transfer model any piece can be brought in house.

What does the company keep if it stops working with Apero?

The client chooses: Apero Advisors builds in the client's accounts and repos, or in Apero's. Domains, inboxes, lists, CRM configuration, and code can live with either. Documentation, agent handoff instructions for the CRM, and operator training belong to the client either way. Engagements follow a build, operate, transfer model, and any piece can be brought in house.

Who owns the sending domains and lists with Apero?

The client chooses: Apero Advisors builds in the client's accounts and repos, or in Apero's. Domains, inboxes, lists, CRM configuration, and code can live with either. Documentation, agent handoff instructions for the CRM, and operator training belong to the client either way. Engagements follow a build, operate, transfer model, and any piece can be brought in house.

What should you look for in a GTM engineering partner?

A commercial outcome tied to the P&L (weight 20), systems and code you keep (15), a TAM-first data layer (15), deliverability infrastructure for email and phone (15), real measurement (15), diagnosis before prescription (10), and controls on what AI can write or send (10). Weights total 100.

How do you score a GTM engineering partner without relying on demos?

Score only what you can inspect. A demo or an unsupported claim scores 2 at most out of 5. Inspected artifacts from comparable work score 4, and artifacts confirmed by a reference score 5.

What is an automatic disqualifier in a GTM engineering partner scorecard?

In Apero Advisors' GTM engineering partner scorecard, a score of 1 on "Systems and code you keep" means do not proceed, because the buyer would be renting a system it cannot run. A score of 1 on any criterion weighted 15 or more (commercial outcome, systems and code you keep, TAM-first data layer, deliverability, or measurement) means the result can be no better than "Risky", and a total below 50 stays "Do not proceed".

Can I use this scorecard to evaluate an in-house hire?

Yes. The same criteria apply to a GTM engineer you hire. Score the candidate on what they can show from past work.

Slack community

What is the Apero Slack community?

The Apero Slack community is a vetted Slack where GTM operators, PE, and the people who build the tools sit in one room. You ask a pointed question and get an answer from someone who has done the work, or you lurk and read. Information is free.
